Current State Process Analysis to Enable Successful Technology Integration

Problem

A global medical technology  company wanted to increase efficiencies and cross-functional alignment among two divisions providing similar functions to customers but through different processes. The company wanted to gain clarity on current business processes and the challenges within each system. They wanted to design a future state which would integrate the two groups more effectively and align their goals moving forward. The timeline for this project was very aggressive and required a diligent focus on value and progress documentation. Excelerate was engaged to help fast track the project and provide a framework for internal teams to continue to design the future state  once the engagement was complete.

Approach

Excelerate kicked off the current state assessment by finalizing a project charter and reviewing relevant artifacts. The team then conducted interviews with stakeholders and lead current and future state workshops. Excelerate determined that the teams were highly knowledgeable and passionate about their work but functioning in complex and varied silos creating a lack of cross-functional communication. Due to the project’s time constraints and complexity, the Excelerate Team used a Tollgate Approach to optimize process and guide decision making at critical milestones. This approach ensured the entire project team was aligned on progress and expectations and established priorities and deadlines.

Results

Excelerate provided the customer with the structure and accountability they needed to drive the project within its condensed timeframe. Excelerate initiated collaboration across the two groups and helped to create a foundation for future work together. Through the assessment, the teams now have a clear and documented understanding of their current state, a vision for future state in one sub-process, and identified improvements for operational efficiencies. The Excelerate Team developed the foundation for the future state assessment by providing solutions to the identified challenges that can be implemented on various timeframes.
